Prioritizing New Features for Duolingo: User Retention vs. User Acquisition

Feature Prioritization · intermediate

Duolingo has observed a stall in user growth, but retention rates have steadily increased over the last two quarters. In response, the product team is considering two potential features: a gamified referral program aimed at boosting user acquisition, and an advanced personalized lesson plan to further enhance user retention. However, limited engineering resources allow for only one feature to be developed this quarter. Which feature should be prioritized, and why?

Identify key metrics that inform the feature decision.: user growth rate, retention rate, revenue per active user

Evaluate the impact of user acquisition vs. retention on business goals.: Acquisition: boosts top funnel growth, low enginnering effort. Risk: If retention is not strong new users will churn quickly-> wasted acquisition spend. Retention: Deepens engagement and increases subscription conversion. Builds strong long term brand loyalty. Risk: slow visible growth but stronger revenue per active user

Consider potential risks and opportunities of each feature.: Referral program risk: Cold attract low intent users chasing rewards only. May inflate signups without meaningful engagement. Referral opportunities: Quick grow boost, increased user acquisition, more subscription conversions

Persinalised lesson risks; Higher engineering complexity and capacity. Actual benefit may take long time to be visible. Personalised risk opportunities: Sustains retention increase, increases subscription conversion, acts as a differentiator feature compared to competitors.

Make a reasoned recommendation with supporting arguments.: Prioritise the advanced personalised lesson plan. Rationale: Double down on retention that will grow subscription revenue. Acquisition without retention is not profitable and retention improvements compound over time- slow but steady growth. With limited engineering resources, investing in personalised feature will get mroe returns over the investment/ROI than a referral feature. A referral program may increase new signups by 10-15% but only 20/30% will convert to active users. On the other hand, personalised lessons will increase 5-10% daily active users, also increasing subscription conversions by 5% and therefore increaseing overall revenue- 15-20 million USD based on Duolingo's 20 million Monthly active users.

Success metrics: DAU increase, lesson completion rate, subscription conversion rate, churn decrease.
