Alfiya’s approach

  1. Problem Statement & Strategic Context Core Problem: Gen Z accounts for a massive share of active internet users, with media consumption centered around sub-60-second vertical video. TikTok dominates this space due to its algorithmic feed and low-barrier creation cycle. YouTube’s Position: YouTube’s primary strength has historically been horizontal, long-form content. Competing purely on short-form feeds puts YouTube on TikTok’s home turf. Strategic Opportunity: YouTube can leverage its 3M+ monetized creator base in the YouTube Partner Program (YPP) to build a multi-format ecosystem where Shorts acts as the top-of-funnel acquisition channel for long-form retention and monetization. Assumptions: 9-month execution roadmap; leverage existing Google/YouTube infrastructure without launching detached standalone apps.

  2. Strategic Framework (3Cs Analysis) Customers (Gen Z): Demand bite-sized, high-energy content (<60s) with low friction. Suffer from doomscroll cognitive fatigue when switching formats.

Competitors (TikTok / Instagram Reels): Dominant in discovery algorithms and viral trends, but offer unpredictable creator fund payouts and lack long-form video depth.

Company (YouTube): Unmatched creator monetization via YPP, full-length video archives, and direct integration with YouTube Music.

  1. Perspectives & Evaluation of Options
  • Pure TikTok Clone (Feed & Filter parity) is Rejected. High engineering cost to fight on TikTok’s core strength without leveraging YouTube’s existing moats.
  • Standalone Gen Z Sub-App isRejected. Fractures YouTube’s unified audience graph and creates high acquisition overhead.
  • The Creator-Led Ecosystem Bridge (Recommended). Transform Shorts into a discovery engine feeding long-form retention and YPP monetization.

Stakeholder Risk Mitigation:

  • Viewers: Make format switching low-friction via interactive "Related Video" pills and preview snippets rather than forced redirection.
  • Creators: Lower production pressure by providing mobile-first tools like 1-click remixing and trending templates.
  • Business: Optimize discovery algorithms so Shorts increase overall ecosystem watch time rather than cannibalizing long-form ad revenue.
  1. 9-Month Execution Roadmap Phase 1: Viewer Bridge & Algorithm (Months 1–3) --- Implement an interactive "Related Video" overlay pill above captions linking directly to source videos or timestamps.Update recommendation algorithms to create bidirectional discovery between Shorts and long-form watch history. Phase 2: Creator Tooling (Months 4–6) --- Launch a 1-click "Remix into Short" tool that extracts long-form highlights, auto-crops to 9:16 vertical video, and auto-links the source video.Introduce in-app trend templates and audio presets to lower creation barriers. Phase 3: Scaling & Incentives (Months 7–9) --- Roll out algorithmic reach boosts for Shorts that successfully drive long-form traffic.Introduce a temporary revenue-share bonus pool for creators driving high cross-format conversions.

  2. Success Metrics

  • North Star Metric: Cross-Format Conversion Rate (% of Gen Z Shorts viewers who click through to a linked long-form video and watch >= 60 seconds).
  • Secondary Metric: Total Gen Z Watch Time (aggregate minutes across Shorts and long-form).
  • Adoption Metric: % of active YPP creators utilizing the "Remix to Short" and "Related Video" tools monthly.Guardrail Metric: Gen Z Shorts 30-day retention rate.

Pavlo’s approach

First, I would define what is age distribution of current users. Second, I would analyze if the behaviour among different age groups is significantly different, to prevent any potential functionality/algorithms conflicts between them. Third, I would decide how we can increase engagement of current gen Z users into shorts through UX changes, this could be showing shorts between regular videos, present them in the feed and open the shorts tab by default. Next, we should continuously invest resources into recommendation algorithms improvement, this is the key thing of engagement improvement. Finally, we should develop and introduce convenient tools for creators, so they can create shorts with minimum effort.

Preathi’s approach

The rise of tiktok is not only about short-form video that attracts Gen-z audience, its also about creating a space for Gen-z to make their own video - where the video creation is simple by integrating audio and music they like which comes with AI filters and effects. Currently youtube shorts has larger audience but lacking with genz audience. Reason would be Genz don't have the space to create in their own style and it is traditional, people who already have their own youtube channel usually posts short videos too. We have to change the trend that everyone can able to do shorts especially Genz, also initiating programs for shorts creators to make them learn to how to create video that attract GenZ audience too. For example, integrating the recent trneding music , style of creating the youtube shorts, Required hashtags they can use to attract genz Audience.

My Strategy: It's about anyone who have a YouTube account can able to start to make their own YouTube Shorts by integrating the music or filters or effects whatever they want. So we have to change the trend like it's not only about YouTube creators can able to do Shorts. But... Also like everyone can do this. In this way we can attract new audience better especially genz.
